Check word of mouth exists before you build
An incentive feeds a fire already burning, it does not light one, and the arithmetic is unforgiving: under a tenth of users ever complete a referral, and the programme only works where your users personally know other potential users. The moment to launch is when you notice readers passing the thing on unprompted. What happens otherwise is documented in detail here, twice, from two builders who did the work and got nothing back.

- Do not read early word-of-mouth demand as a working acquisition channel: a strong network fills the first few slots and then stops.
Where this splits
Jackson and Frigerio treat referral and affiliate programmes as a channel worth standing up, while Tringas built links, share buttons, popups, emails and escalating rewards and recorded no signups, clicks or shares, and Gimenez got the same nothing from a full Dropbox style scheme with happy customers.

Only build referrals where word of mouth already runs

Lenny Rachitsky has not seen referrals succeed without strong existing word of mouth. Where they do work, referrals account for somewhere between 15% and 50% of new user growth.
Hosts on Airbnb tend to know other people with a spare home, and a Dropbox user probably has friends who would take cheap storage, but a head of HR is unlikely to know many other heads of HR.
With only a few thousand existing suppliers you will not produce hundreds of new ones per period through referrals.
The examples given are sleeping in a stranger's house and handing your dog to somebody you have only just met.
