4 builders who never spoke to each other

Cap the free tier by usage, not by feature

Gating on a quota rather than a feature list lets someone experience the whole product and then outgrow it, which is a much easier upgrade conversation than asking them to imagine what they are missing. Route every new feature into the paid plan so free users accumulate reasons to move, and build the paid tier out of what customers actually asked for in support. Hosting and convenience are the natural paid layer when the underlying thing stays open.

The method

  1. 01

Gate the paid tier on either a secondary value or a much larger amount of the primary value, and ideally on both.

  2. 02

Set pricing that rises with usage so a converted user can expand without hitting a wall.

  3. 03

Cap the free tier by usage rather than by feature, then charge a flat monthly fee for unlimited use.

  4. 04

Never leave viewers unable to create. Give them a capped free creator tier so they can cross from consuming to making to paying.

  5. 05

Add each new feature to the paid tier specifically to give current free users a reason to upgrade.

What it returned

  • $10

The suggested split for a local-first meeting assistant is five meetings free and $10 a month for unlimited.

  • 2021

Loom originally split users into paying recorders and non-recording viewers. Its Creator Lite tier, launched June 2021, allows 25 recordings capped at five minutes each before payment is required, and it also opened the door to a referral programme rewarded with extra storage.

  • $80

Zue gated a new Chat Stats visualisation in the pro plan with an upgrade call to action; revenue reached $80 since payments opened on April 11, $50 of it from strangers

  • Three patterns given: analytics free until very high usage, free analytics with a paid dunning product alongside, and free design with paid templates plus social scheduling.
